魯(lu)(lu)抗(kang)醫藥(yao)(yao)將改革創新提(ti)質(zhi)增效作(zuo)為扭虧(kui)治(zhi)理(li)和(he)企業發(fa)展的(de)(de)(de)(de)(de)根(gen)本出路,一手抓(zhua)作(zuo)風(feng)建(jian)設,一手抓(zhua)改革創新,攻堅(jian)克難,艱(jian)苦奮(fen)斗(dou),扭虧(kui)治(zhi)理(li)成(cheng)效明顯(xian)(xian),經營(ying)形(xing)勢(shi)持續向好,運(yun)營(ying)質(zhi)量有(you)了較大(da)提(ti)高。一是(shi)(shi)(shi)推(tui)行全要(yao)素管(guan)(guan)理(li)和(he)精準(zhun)管(guan)(guan)控(kong)(kong)。要(yao)求全體員工(gong)特別是(shi)(shi)(shi)管(guan)(guan)理(li)人(ren)員對(dui)(dui)職責范(fan)圍內的(de)(de)(de)(de)(de)工(gong)作(zuo)進(jin)行全要(yao)素分析,不允許(xu)存在(zai)缺項、漏(lou)項、重(zhong)大(da)失誤(wu)和(he)遺留問(wen)題。特別是(shi)(shi)(shi)推(tui)行的(de)(de)(de)(de)(de)生(sheng)產、質(zhi)量、營(ying)銷、研發(fa)異常直報制(zhi)度,效果十分明顯(xian)(xian)。今年(nian)上半年(nian)通(tong)過(guo)推(tui)行全要(yao)素管(guan)(guan)理(li)和(he)精準(zhun)控(kong)(kong)制(zhi)成(cheng)本降(jiang)低(di)額已(yi)達(da)6700多萬元,完成(cheng)年(nian)度目(mu)標(biao)的(de)(de)(de)(de)(de)73%。二(er)是(shi)(shi)(shi)開展班(ban)(ban)(ban)組(zu)(zu)(zu)(zu)規范(fan)建(jian)設達(da)標(biao),打牢管(guan)(guan)理(li)基礎。為了提(ti)高班(ban)(ban)(ban)組(zu)(zu)(zu)(zu)管(guan)(guan)理(li)過(guo)程中的(de)(de)(de)(de)(de)精準(zhun)控(kong)(kong)制(zhi)水平,2016年(nian)魯(lu)(lu)抗(kang)開始(shi)推(tui)行班(ban)(ban)(ban)組(zu)(zu)(zu)(zu)規范(fan)建(jian)設達(da)標(biao)工(gong)作(zuo),重(zhong)點推(tui)進(jin)生(sheng)產系(xi)(xi)(xi)(xi)(xi)統(tong)(tong)(tong)的(de)(de)(de)(de)(de)班(ban)(ban)(ban)組(zu)(zu)(zu)(zu)、營(ying)銷系(xi)(xi)(xi)(xi)(xi)統(tong)(tong)(tong)的(de)(de)(de)(de)(de)辦事處、研發(fa)系(xi)(xi)(xi)(xi)(xi)統(tong)(tong)(tong)的(de)(de)(de)(de)(de)新產品(pin)開發(fa)小組(zu)(zu)(zu)(zu)開展達(da)標(biao)工(gong)作(zuo),對(dui)(dui)達(da)到標(biao)準(zhun)的(de)(de)(de)(de)(de)班(ban)(ban)(ban)組(zu)(zu)(zu)(zu)每人(ren)給予1000元的(de)(de)(de)(de)(de)獎勵,進(jin)一步提(ti)升了班(ban)(ban)(ban)組(zu)(zu)(zu)(zu)活(huo)力。三是(shi)(shi)(shi)做好精準(zhun)管(guan)(guan)控(kong)(kong)的(de)(de)(de)(de)(de)技術(shu)保障。在(zai)已(yi)有(you)ERP、OA、金蝶軟件系(xi)(xi)(xi)(xi)(xi)統(tong)(tong)(tong)的(de)(de)(de)(de)(de)基礎上,開發(fa)建(jian)設決策(ce)支持系(xi)(xi)(xi)(xi)(xi)統(tong)(tong)(tong)、能(neng)源(yuan)計量系(xi)(xi)(xi)(xi)(xi)統(tong)(tong)(tong)、設備管(guan)(guan)理(li)系(xi)(xi)(xi)(xi)(xi)統(tong)(tong)(tong)、人(ren)力資源(yuan)管(guan)(guan)理(li)系(xi)(xi)(xi)(xi)(xi)統(tong)(tong)(tong)、新產品(pin)開發(fa)系(xi)(xi)(xi)(xi)(xi)統(tong)(tong)(tong)、物料在(zai)線監控(kong)(kong)等應用(yong)程序(xu),使(shi)公司(si)能(neng)源(yuan)計量系(xi)(xi)(xi)(xi)(xi)統(tong)(tong)(tong)得(de)到精準(zhun)的(de)(de)(de)(de)(de)控(kong)(kong)制(zhi),年(nian)節約能(neng)源(yuan)800萬元;建(jian)立(li)備品(pin)備件電子(zi)庫(ku),使(shi)價值(zhi)達(da)到2500萬元的(de)(de)(de)(de)(de)原閑置備品(pin)備件得(de)到有(you)效利用(yong),極大(da)地節省(sheng)了成(cheng)本。四是(shi)(shi)(shi)開源(yuan)與節流并重(zhong),增量提(ti)升降(jiang)成(cheng)本。公司(si)從原料藥(yao)(yao)、制(zhi)劑、獸藥(yao)(yao)農藥(yao)(yao)三個方面梳理(li)出26個千萬級以上的(de)(de)(de)(de)(de)增量點,實施增量帶動戰(zhan)略。降(jiang)成(cheng)本方面,優化生(sheng)產組(zu)(zu)(zu)(zu)織模式,調整(zheng)產銷節奏,壓(ya)縮中間環節庫(ku)存,降(jiang)低(di)生(sheng)產成(cheng)本;關口前移,招標(biao)比價,陽(yang)光(guang)采購,加強與戰(zhan)略供應商、優質(zhi)供應商的(de)(de)(de)(de)(de)共贏合作(zuo),降(jiang)低(di)采購成(cheng)本。費(fei)用(yong)管(guan)(guan)理(li)方面,嚴控(kong)(kong)三項費(fei)用(yong),控(kong)(kong)制(zhi)無(wu)效支出。各業務板塊運(yun)營(ying)質(zhi)量均出現明顯(xian)(xian)提(ti)升。
